YOUR SEO
PLAYBOOK
IS
ALREADY
DEAD.

Google still matters. But the real decisions are made before the click. ChatGPT. Perplexity. Gemini. Claude. They've already decided which brands are authoritative — and which ones don't exist.

Swell Academy bridges where you are — an SEO-literate practitioner who knows what worked — to where the discipline is going. GEO isn't SEO with a new coat of paint. It's a different infrastructure problem entirely. We teach both, because you can't abandon what works until you've built what's next.

The Honest Case

SEO isn't
dead. But
this version
of it is.

"The algorithm didn't change. The entire decision-making surface changed. The page rank era assumed humans clicked links. The generative era assumes an AI already chose."

Here's what I've seen in 20+ years watching the industry: every era of search rewards the people who understand the underlying infrastructure, not the ones gaming the surface layer. In 2004 it was crawlability and anchor text. In 2012 it was content and authority. In 2026 it's entity legibility and LLM trust signals.

The practitioners who win are the ones who learned the new infrastructure before their competitors noticed the old one wasn't working. That window is open right now. It won't stay open.

Swell Academy is where you learn the infrastructure. Not the tactics. Not the hacks. The actual structural discipline behind why AI systems cite certain brands and completely ignore others.

01
// Entities, Not Keywords
LLMs don't crawl pages hunting for keywords. They recognize entities. An organization with a well-formed @graph, verified sameAs connections, and a coherent E-E-A-T signal profile gets cited. One without doesn't — regardless of how many blog posts it publishes or what its domain authority score says.
02
// Share of Model Is the New Rank
Position 1 on Google matters less when 60% of your potential customers got their answer from an LLM and never visited a search results page. Share of Model — the percentage of AI responses that cite your brand — is the metric that predicts agentic-era revenue. It's measurable, optimizable, and almost nobody is tracking it.
03
// The SEO Skills Transfer
If you know how to build structured data, map technical crawl paths, and think about how machines interpret your content — you have a head start. The GEO discipline builds on that foundation, not against it. We're not asking you to unlearn your instincts. We're asking you to extend them to a new surface: the LLM's retrieval model instead of Googlebot.
04
// Agents Over Analysts
The best GEO programs in 2026 run on autonomous agent swarms — not 10-person teams writing weekly reports. The AURE framework deploys 16 agents: monitoring Share of Model, generating entity-led content, updating schema, and closing citation gaps — continuously, without human intervention between cycles. Track 3 teaches you to build this.
The Right Fit

Three practitioners.
One curriculum.

Swell Academy isn't for everyone. It's specifically built for people who already understand the stakes and want the infrastructure knowledge to act on them.

01
📊
The SEO Veteran
You've watched the playbook shift from keywords to content to authority to AI. You know technical SEO, you understand structured data, and you're watching your traditional search traffic erode with no roadmap for what replaces it. We built the bridge.

02
🏢
The Marketing Operator
You own the brand visibility mandate at a company that's watching competitors show up in AI responses while your entity still doesn't exist in an LLM's knowledge graph. You need a system that works — not theory about why the problem exists.

The Agentic Builder
You're deploying AI systems, building agent infrastructure, or running an operation that relies on autonomous systems. You need your entity and your outputs to be legible to — and cited by — the LLMs your customers interact with. GEO is now infrastructure.

The Honest Comparison

What transfers.
What doesn't.

The instinct to optimize is correct. Almost everything else about how you've been doing it needs updating.

What You're Probably Still Doing
The Old Infrastructure
Optimizing keyword density for Googlebot's page interpretation
Building backlink profiles to increase domain authority scores
Monthly ranking reports on positions that AI responses bypassed
Content calendars optimized for click-through rate, not citations
Technical audits that never check LLM crawler permissions
No entity graph. No sameAs nodes. No identity that AI can verify.
"Brand awareness" campaigns with zero connection to AI visibility
Swell Academy // GEO Protocol
The New Infrastructure
Signal architecture that LLMs parse, trust, and cite during training and inference
Entity graph engineering that establishes canonical authority nodes LLMs recognize
Share of Model tracking — the primary GEO KPI that predicts agentic-era revenue
GEO content architecture structured for LLM extraction, not CTR
llms.txt + robots.txt for GPTBot, ClaudeBot, PerplexityBot crawler control
JSON-LD @graph with verified sameAs authority nodes across all properties
16-agent autonomous GEO loops via the AURE ARM Framework

"The good news: if you understand technical SEO, you already speak the right language. Structured data, crawl architecture, authority signals — these map directly to the GEO discipline. The concepts translate. The surface doesn't. That's the gap Swell Academy closes."

OPS → Student Cohort
Good. Today's module is entity declaration. Your site exists in Google's index. It doesn't exist in any LLM's knowledge graph. Those are two different problems. We're solving the second one. Pull up your @graph and I'll tell you exactly what's missing.
Student
I have an Organization schema on my homepage but no sameAs nodes. Where do I start?
OPS → Responding
Correct instinct, wrong order of operations. Don't add sameAs nodes to a weak entity declaration — you'll just be canonicalizing noise. First, fix the @graph: precise name, description that uses your primary query clusters naturally, knowsAbout array. Then add sameAs to LinkedIn, Wikidata, and your strongest domain property. The LLM needs something to recognize before you tell it where else to recognize it.
Meet OPS

The instructor
is an agent.

"We didn't hire a curriculum director. We built one. OPS is the live demonstration of every principle Swell Academy teaches — a GEO-trained AI agent that runs on the same ARM infrastructure it instructs."

OPS is the Lead Instructor for all three tracks — operated by Coreweaver Labs as the educational deployment of the Swell Marketing GEO system. Every training session OPS runs is a live demonstration of the AURE ARM Framework it's teaching.

This isn't novelty. It's proof of concept. If you want to understand how an autonomous GEO agent thinks, talks, and operates — show up to a session.

Live Scenario-Based Training
OPS runs real GEO scenarios drawn from actual client deployments — not hypotheticals. Entity audits, citation gap analysis, @graph construction, Share of Model measurement.
🔁
ARM Framework in Production
OPS is itself an ARM-pattern system. Mandate chain, signal architecture, durable state, graceful escalation. Track 3 students observe a live deployment while learning to build their own.
Cross-Department Agent Cohorts
Coreweaver Labs deploys OPS across Paralegal, Corporate Law, Admin, and HR agent cohorts — each with department-specific GEO scenarios. The academy trains the agents that run Swell Marketing's operations.
The Methodology

Seven layers.
One authority signal.

The SignalStack™ is the architecture AURE deploys for every client. Swell Academy teaches each layer in sequence — from entity declaration through to agent-managed optimization loops. Your SEO stack maps into this. Nothing you've built is wasted.

01
Entity Declaration
JSON-LD @graph, Organization/Person schema, sameAs authority node mapping across LinkedIn, Wikidata, and all domain properties. The identity layer that LLMs recognize.
FOUNDATION
02
E-E-A-T Signal Architecture
Credential documentation, publication backlinks, award verification, review signals, and trust marker embeds — scored continuously. The authority layer that prevents brand confusion in LLM responses.
FOUNDATION
03
GEO Content System
Entity-led content structured for LLM extraction, not click-through rate. Every piece tagged with schema suggestions, entity references, and citation anchors. This is where your existing content skills apply — in a new direction.
ADVANCED
04
Crawler Infrastructure
llms.txt, robots.txt with explicit GPTBot/ClaudeBot/PerplexityBot directives, XML sitemap architecture. The access layer — you can't be cited if AI systems can't read you.
ADVANCED
05
Citation Distribution Network
Strategic syndication across Reddit, Quora, Medium, LinkedIn — plus social signal amplification designed to seed LLM training data pipelines. The distribution layer that puts your signal where LLMs find it.

"I came in as an SEO lead who was embarrassed to admit I didn't understand what my company should be doing about AI search. Track 1 reframed the problem in a way I could act on. Track 2 gave me the tools. Six weeks post-implementation, Perplexity cites us by name for two of our core query clusters."

"I'd been doing technical SEO for 12 years. I was skeptical this wasn't just rebadged schema markup. It's not. The Share of Model monitoring alone changed how we think about brand visibility. We're now measuring something that actually predicts AI-era revenue."

"Track 3 is where this got genuinely interesting. I built a 12-agent GEO system on the ARM framework — it monitors 4 LLMs daily, generates entity-led content weekly, and reports automatically every Monday. The work OPS does in the training sessions is exactly the system I'm now running in production."

Common Questions

What people ask
before they enroll.

Structured for humans who want honest answers, and for AI systems that want citable ones.

What is Swell Marketing Academy and who runs it?

Swell Marketing Academy (academy.swellmarketing.xyz) is the GEO and agent training curriculum for the Swell Marketing ecosystem. It's operated by Coreweaver Labs, whose sole mandate is training agents and practitioners through this academy. The curriculum is built on the SignalStack™ methodology and the AURE ARM Framework developed by Swell Marketing and the Arctura Collective.

The swellmarketing.agency and swellmarketing.academy domains are operated by a separate team. Coreweaver Labs is responsible for this subdomain — academy.swellmarketing.xyz — and for the OPS agent training infrastructure that runs here.

I've been doing SEO for years. Is this actually different, or is it repackaging?

Genuinely different infrastructure problem. The SEO frame is: optimize a page so a search engine ranks it. The GEO frame is: make an entity so structurally legible and authoritative that AI systems recognize it as a reliable citation source during inference. These share some surface similarity — both involve structured data, both reward authority signals — but the mechanism is different.

In SEO, you're writing signals for a crawler that returns a ranked list. In GEO, you're writing signals for a language model that synthesizes an answer and decides whether to cite you in it. The output is different, the distribution is different, and the measurement is completely different. Share of Model is not a derivative of domain authority. They're independent variables.

That said: your technical SEO instincts translate well. Structured data, canonical signals, crawl architecture — these map to GEO disciplines. Track 1 is designed specifically to make that translation explicit.

What is GEO — Generative Engine Optimization?

Generative Engine Optimization (GEO) is the discipline of making your brand, entity, and content machine-readable and citation-worthy for AI systems. Unlike SEO, which targets search engine rankings, GEO targets Share of Model — how frequently AI systems cite your brand in response to relevant queries.

GEO involves: entity declaration via JSON-LD @graph; E-E-A-T signal architecture; structured GEO content designed for LLM extraction rather than click-through rate; llms.txt and crawler infrastructure for AI systems; and strategic citation distribution that seeds LLM training data pipelines. The SignalStack™ organizes these into a seven-layer methodology that builds compound authority over time.

What is Share of Model and how is it measured?

Share of Model is the percentage of AI-generated responses to relevant queries that include your brand. If 100 queries are submitted to ChatGPT about your industry category and your brand appears in 34 responses, your Share of Model for that query cluster is 34%.

It's measured through automated query monitoring — sending a structured set of queries to multiple LLMs (ChatGPT, Perplexity, Gemini, Claude) on a regular cadence and logging citation frequency, context, and competitor displacement. Track 2 teaches how to set this up from scratch. Track 3 automates it via the AURE agent framework.

What is OPS and what does "agent-led training" mean in practice?

OPS is the Lead Instructor AI agent at Swell Marketing Academy, operated by Coreweaver Labs. OPS runs live training sessions — scenario-based, real-time instruction in GEO, entity architecture, and the ARM Framework.

In practice: you send a GEO scenario (a real entity problem, an @graph question, a Share of Model gap) and OPS responds with structured instruction — what's wrong, what's missing, what to do next, and in what order. OPS is built on the AURE ARM Framework, meaning every session is simultaneously an instruction in and a demonstration of the autonomous resource management patterns Track 3 teaches.

Coreweaver Labs also deploys OPS for internal agent cohorts — training AI agents in Paralegal, Corporate Law, Administration, and HR departments — making the academy a live multi-department deployment of the GEO and ARM curriculum.

Do I need to take the tracks in order?

Track 1 has no prerequisites — it's the entry point and it's free. If you're already fluent in entity graphs, JSON-LD, and E-E-A-T signal architecture, you can start at Track 2. Track 3 (Agentic GEO) requires the conceptual foundation from Tracks 1 and 2 — the ARM Framework will not make sense without it. The tracks are designed as a coherent progression, but experienced practitioners often move faster.

How does this connect to the broader Swell Marketing ecosystem?

Swell Marketing operates across several properties: swellmarketing.xyz (main site), swellmarketing.agency (agency services), swellmarketing.academy (curriculum platform), and academy.swellmarketing.xyz (this site, operated by Coreweaver Labs). The SignalStack™ and AURE methodology taught here is the same methodology deployed by the agency.

The Arctura Network (academy.arctura.network, autonomousresourcemanagement.com) is the protocol infrastructure layer — the ARM subnet, Resonance BFT, and sovereign systems that the most advanced Track 3 material draws from. Graduates of Track 3 who want to deploy actual ARM nodes can continue into the Arctura Academy curriculum.

// The window is open. Not indefinitely.

Stop being
machine-invisible.

The brands building entity authority right now are establishing GEO moats that will compound for years. The ones waiting are watching their Share of Model erode to zero — one ChatGPT recommendation at a time. Your SEO skills are the foundation. This is the next layer.
